Skills

Agent-loaded procedures ship with the distro: AGENTS.md is a short role bootstrap every session loads, COORDINATOR.md is the coordinator core init names, and each action's detail stays in the bundled skills, loaded only for that action.

/sum-dispatch
Send one approved request to a worker. Creates the task brief, prepares a separate Herdr worktree, launches the selected worker, submits its brief, and returns control to you.
/sum-work
Do that task in its own Herdr worktree. A worker is explicitly given its own role; it does not become another coordinator.
/sum-deliver
Run the project's checks and prepare the PR. Verification and PR delivery through the nine gates.
/sum-status
Reconcile saved tasks and pending returns. Finds workers that stopped without a report.
/sum-develop
Change sum from a development checkout that cannot claim the coordinator.
/sum-factory
Start or run a factory from a markdown settings file. Software and copy differ only in that file.
/sum-update
Update or roll back the installation, then refresh running sessions. Atomic updates with rolling session refresh and code-only rollback.

Factory lane

A factory lane (sumctl factory plus the factory procedures in sum-dispatch and the worker procedure) can run sequential ready issues on an enrolled project without a sum daemon: tick is a one-shot helper, dispatch stays with the coordinator, and merge happens only at high confidence on authorized repositories.

Third-party skills

./bin/sumctl skills install ...

Delegates explicit skill and agent selections to the pinned Vercel Skills CLI in project copy mode. Skills reach agents as explicit file references (path, size, hash) to read when needed, not as an assumed skill standard. See docs/sum-skills.md ↗.

Verification authoring skills

.agents/skills/create-verification inspects a repository, scaffolds its contract, verify task, seed feature maps, and vendored skills without inventing commands, then proves them once; .agents/skills/maintain-verification audits stale tasks, paths, links, and coverage claims. Both work in any clone.
